5.2 - The 1-1 coaching framework: Mentoring the next generation of EMs
As you mature into a seasoned Engineering Manager, your ultimate responsibility is to replace yourself. The highest leverage action you can take for your company is to identify promising Senior Engineers and mentor them into the next generation of engineering leaders.
However, mentoring someone into management requires a structured approach. You cannot simply promote the best coder and hope they figure it out.
Building the pipeline
Look for the engineers who naturally exhibit the "Tech-Led Coach" mindset. They are the ones who:
- Volunteer to onboard new hires.
- Write exceptional documentation.
- Mediate technical disputes gracefully in PR reviews.
- Think about edge cases and user impact, not just elegant code.
Once identified, you must gradually introduce them to management concepts before giving them the title.
A structured mentoring framework
Package the knowledge from this playbook into a 3-to-5 session consulting pipeline for your aspiring EMs.
Session 1: The Mindset Shift
Discuss the transition from personal output to team output. Walk them through the 4 Archetypes of an EM and ask them to identify where their natural strengths lie.
Session 2: Delegation and Trust
Assign them a small epic to lead. Coach them on defining the "What" and the "Why" while letting other developers figure out the "How". Review their delegation matrix together.
Session 3: Navigating Conflict
Roleplay a difficult 1:1 scenario. Teach them how to use the "Debugging Script" to uncover burnout or motivation issues rather than just asking for status updates.
Session 4: Process and Protection
Have them draft the DoR and DoD for a new project. Show them how to push back on vague requirements professionally.
Session 5: Shadowing and Feedback
Let them lead a sprint planning meeting or a retro while you observe silently. Provide radical candor and constructive feedback afterward.
